Finding Your Winners

After a few weeks of distribution, patterns will emerge. You'll have:

  • A few absolute winners (consistent high conversions)

  • Some solid performers (decent but not amazing)

  • A few that just never clicked

This isn't failure - it's market research paid for with leads. Those winners? They're telling you exactly what your audience wants to buy.

You should have hard numbers at this point. How many downloads being the big data point. If you don’t go dig them up from Gumroad or wherever you hosted your lead magnets.

Once we’ve identified a winner we’re going to get smart.

The Stack Method

When you find a winning lead magnet, don't just leave it at that - we’re going to stack new formats and products on top. Here's an example of how:

Start with Text (Your Original PDF) → Add Video (Quick Tutorial/Workshop) → Create Templates/Tools → Build Complete System → Add Services/Consulting

Each layer builds on the proven demand from the previous one.

Let's say your "5 ChatGPT Prompts for Sales Emails" PDF is converting like crazy. Here's how you stack it:

  1. Original PDF lead magnet

  2. Add a video walking through the prompts

  3. Create a prompt template pack

  4. Build a complete sales email system

  5. Offer email consulting services

You're not guessing what people want - you're building based on proven demand. And you are pricing each additional step accordingly, allowing you to flesh out a whole content strategy from your starting point.

Building Your First Stack

Pick your best-performing lead magnet and:

  1. Look at comments and questions from downloaders

  2. Note specific problems they're mentioning

  3. Identify what's missing from the lead magnet

  4. Create the next logical step that solves a bigger part of their problem

Pro-tip: stick a survey inside that first lead magnet literally asking how you can help more

Your first stack doesn't need to be fancy. Simple video walking through your PDF? Perfect start. Template pack that makes implementation easier? Even better.

Here's a prompt I use to brainstorm potential product stacks:

You are a product development strategist. Help me create a complete product suite based on this successful lead magnet.

Lead Magnet Details:
Title: [Your lead magnet title]
Problem Solved: [Main problem it addresses]
Target Audience: [Who it helps]
Current Format: [PDF, template, etc.]
Customer feedback: [feedback]

Create a complete product stack with:

1. Immediate Products
Generate 3-5 ways to enhance the current lead magnet into paid products. Focus on speed to market and existing content.

2. Mid-Term Extensions 
Suggest 3-5 more comprehensive products that solve bigger parts of the problem. Include different formats and learning styles.

3. Premium Offerings
Design 2-3 high-end products or services that provide complete solutions. Consider group and 1:1 formats.

For each suggestion include:
- Product name and format
- Core value proposition
- Rough price point
- Development time estimate
- Required resources
- Natural upsell path

Focus on creating a logical progression where each product leads naturally to the next while solving a bigger part of the customer's problem.

This will put together some potential stack suggestions. You don’t need to do them all. In fact you’re going to be smart and only build what people want you to build - I’ve written a whole Playbook on Launch methodology which is useful here - it’s available in the Vault.

Future-Proofing

The beauty of this system is that it's self-improving. Every new lead magnet is a product research tool. Every download gives you data. Every question helps you understand what to build next.

We've covered a lot of ground this week, taking lead magnets from initial concept all the way through to full product lines. Let's quickly review where we've been:

Part 1: We ditched the idea of creating the "perfect" lead magnet and embraced a system of creating multiple, focused solutions that help us understand what our market actually wants. We’re using creation to validate.

Part 2: We learned about how to ideate at mass volume and why we need quantity over quality at this stage.

Part 3: We stripped away the complexity of creation, building simple but effective lead magnets in under an hour using our rapid build system. And you built something right? Right??

Part 4: We set up distribution engines that let us test multiple lead magnets simultaneously, gathering actual data from actual humans.

Part 5: We turned our winners into complete product suites, using market validation to build step by step knowing we’re onto winners. No more guessing.

This system works because it keeps you moving forward. Instead of spending weeks perfecting one lead magnet, you're constantly creating, testing, and learning. Every piece of content you put out there is both building your email list AND telling you what your market wants to buy.

Remember: your first lead magnet probably won't be your best. But it will teach you something valuable about your audience. Your second will be better. Your tenth will be even better. And somewhere along the way, you'll hit on something that makes you think "hang on, I might be onto something here."

It’s pretty magical. And with enough repetitions you’ll get there. That’ll be an absolute inflection point in your business and life.
